1,000 go-lives: How Komm.ONE scaled its SAP S/4HANA migration

Nearly 1,000 SAP clients, a fixed support deadline, and no room for one-off solutions. Komm.ONE has turned its migration from SAP ECC to SAP S/4HANA into a standardized, repeatable process. The project offers a glimpse into the future of IT transformation in the public sector.

Komm.ONE is a leading IT service provider for the German state of Baden-Württemberg. Headquartered in Stuttgart with approximately 2,000 employees, the organization develops, procures, and operates automated data processing solutions for local government authorities. In the finance sector, Komm.ONE manages the IT infrastructure for around 1,000 municipal customers and members.

1,000 migrations, one goal

Komm.ONE faces a major challenge: migrating approximately 1,000 SAP clients to SAP S/4HANA within just a few years. The driving factor is the end of mainstream maintenance for SAP ECC in 2027.

At this scale, migrating each system individually was not a viable option. Komm.ONE needed a solution that could handle large-scale migrations quickly, securely, and consistently. Just as important was establishing a stable, standardized process that its own team could manage independently after implementation.

To find the right partner, Komm.ONE launched a public tender. Natuvion was selected.

Two factors made the difference: Natuvion's proven expertise in Selective Data Transition (SDT) and the performance and flexibility of the Natuvion Data Conversion Suite (DCS), particularly DCS Analyze and DCS Migrate.

Natuvion demonstrated the capabilities of DCS Migrate before the project even began. In a practical test, the solution successfully migrated multiple SAP clients simultaneously.

Turning migration into a repeatable process

Launched in April 2023, the four-and-a-half-year initiative is one of Germany's largest SAP S/4HANA migration projects.

Beyond detailed duplicate data analysis and business partner harmonization, the project had a clear priority from day one: enhancing DCS Migrate to support large-scale rollouts involving up to 40 SAP clients simultaneously.

Performance, stability, and ease of use were critical. The goal was to enable future go-lives with minimal manual effort and technical support. Working closely with Komm.ONE, Natuvion continuously optimized the platform. Today, DCS Migrate supports largely standardized and automated migrations of multiple SAP clients, complete with automated reconciliation reports and integrated quality monitoring. This provides the foundation for rolling out SAP S/4HANA across Komm.ONE's entire client landscape.

Milestone achieved: Komm.ONE takes control of its migrations

With Natuvion's tailored solution, Komm.ONE has already migrated its first SAP clients independently and without disruption. This marks a major milestone and establishes the foundation for the remaining migrations. All go-lives scheduled for 2024 and 2025 were completed successfully.

Komm.ONE now has a solution that enables fast, secure, and independently managed go-lives at scale. The high level of automation means Natuvion only needs to provide occasional support, such as when new requirements arise or further enhancements are needed.

"The successful implementation demonstrates that even the most complex transformation initiatives can be managed with a clear methodology, intelligent tools, and close collaboration. Through a project team that challenged assumptions while remaining constructive, we simplified the complexity of an SDT migration to the point where we can confidently manage 1,000 go-lives ourselves." – Marko Röttele, Center Manager at Komm.ONE.

Setting a new standard for public sector transformation

Together, Natuvion and Komm.ONE are establishing a new approach to large-scale IT transformation in the public sector.

"This project shows where IT transformation is heading: away from individually managed projects and toward standardized, scalable approaches. This makes complex transformations significantly faster, more efficient, and less risky. And that's exactly what we've achieved together with Komm.ONE.", said Sabrina Jenkel, Head of Functional Consulting Public at Natuvion.

The project stands as a benchmark for digital transformation in the public sector. It demonstrates how technology, close collaboration, and innovation can make even the largest transformation initiatives manageable.
