Objective
After more than 20 years operating on SAP IS-U, ENGIE faced the strategic decision to modernize its existing system landscape and migrate key parts of its customer portfolio to SAP S/4HANA Utilities. The primary focus was the complete B2B business, which needed to be migrated within just ten months, including five years of historical data. At the same time, business downtime could not exceed 40 hours.
Against the backdrop of SAP maintenance ending for existing systems from 2027 onwards, ENGIE aimed to realign its platform strategy and establish the technological foundation for future business requirements. Together with Tata Consultancy Services (TCS) and Natuvion, ENGIE therefore chose a selective data migration approach to SAP S/4HANA Utilities.

Complex data migration under strict time and performance requirements
The greatest challenge of the project was the complexity and scale of the existing SAP IS-U environment. The historically grown system contained approximately 40 TB of data and more than 10 million active customer records. Within this landscape, all relevant B2B data had to be identified, classified, and prepared for migration.
In addition, customer-specific scenarios and existing custom Z-developments had to be transferred into the new system environment. A particularly critical aspect was the combination of massive data volumes and highly restrictive downtime requirements. Early project phases already demonstrated that standard migration procedures alone would not be sufficient to complete the migration successfully within the required timeframe.
Extensive test migrations, performance optimizations, and infrastructure enhancements were therefore necessary to ensure the required stability and migration speed.
The international collaboration between project teams located in Germany, France, and India further increased the organizational complexity of the transformation project.
Standardized ETL approach accelerates migration
To achieve the ambitious project objectives, ENGIE, TCS, and Natuvion implemented a selective data migration based on the proven ETL approach (Extract, Transform, Load). Already during the analysis phase, DCS Analyze was used to efficiently identify relevant data and significantly accelerate project preparation.
In joint workshops, the project partners defined all functional and technical migration rules. Subsequently, the Natuvion migration team leveraged the Natuvion DCS to execute the technical extraction, transformation, and migration of the data into the new SAP S/4HANA Utilities environment.
Through iterative test migrations, both system performance and data quality were continuously optimized. At the same time, the system landscape was strategically expanded with additional server and storage resources to achieve the required migration throughput.
The entire approach was supported by Natuvion’s professional Project Management Office (PMO) as well as close collaboration with ENGIE’s business departments and SAP Basis teams.
Time, budget and quality targets successfully achieved
The migration of ENGIE’s B2B business was successfully completed within the planned timeline and budget. Despite the enormous data volumes and additional test cycles, business downtime remained below the predefined limit of 40 hours. As a result, the entire relevant customer portfolio was successfully migrated to SAP S/4HANA Utilities.
With the new platform, ENGIE now benefits from a modern technological foundation capable of supporting future business requirements and unlocking additional advantages of SAP S/4HANA technology. Particularly noteworthy is the achievement of a 100 % migration rate.
Building on the success of the project, ENGIE is already planning the next transformation phase: the migration of approximately 400,000 additional SME and B2C customers to SAP S/4HANA Utilities – once again in collaboration with TCS and Natuvion.
Migrating a table with more than 7 billion entries from A to B within a few hours can make you break out in a cold sweat. But the task was mastered with flying colors by everyone involved. Despite the time, language and cultural barriers that the project members from France, Germany and India faced on several occasions, the jointly declared goal was to complete the project to the highest level of customer satisfaction. This was absolutely achieved with a 100 % migration rate.
