Objective

As part of its ongoing digital transformation journey, Energiedienst Holding AG aimed to further modernize its existing SAP financial system from both a technological and process perspective. Through the “4wardED” initiative, the company sought to establish a modern, future-ready system landscape capable of meeting increasing demands for efficiency, transparency, and collaboration.

At the core of the initiative was the transformation of the existing SAP ERP system to SAP S/4HANA. In addition to the technological modernization, the project also focused on redefining operational processes, governance structures, and cross-functional collaboration across the organization.

For both the strategic planning and operational execution of the project, Energiedienst relied on the expertise of Natuvion.

Selecting the right transformation approach

At the outset of the project, Energiedienst faced a critical challenge: selecting the most suitable migration scenario for the transition to SAP S/4HANA. Various approaches – ranging from a complete greenfield implementation to a system conversion – had to be carefully assessed in terms of effort, risk, and business value.

At the same time, the existing system landscape needed to be thoroughly analyzed to ensure that the transformation could be executed efficiently without disrupting ongoing business operations. The key challenge was to establish a sound decision-making framework and define a clear roadmap that addressed both technical and business requirements.

Structured system conversion with a clear roadmap

Together with Natuvion, Energiedienst developed a comprehensive roadmap for the SAP S/4HANA transformation as part of a preliminary project phase. Based on this assessment, the company opted for a system conversion approach – the so-called Brownfield approach – as the existing system was already closely aligned with SAP standards, making a complete reimplementation unnecessary.

The implementation followed a hybrid-agile project methodology with clearly defined phases. After the initial project setup and scenario selection, a dedicated SAP S/4HANA test environment was established. During the subsequent detailed design phase, all required steps were planned and validated before moving into implementation and final go-live preparation.

The project was executed over a period of approximately two years, with Natuvion providing continuous support throughout the entire transformation journey — both in strategic consulting and operational delivery.

Successful transformation to a modern system landscape

With the successful go-live in February 2021, Energiedienst fully transitioned its financial system to SAP S/4HANA. The new system landscape delivers a wide range of benefits, including enhanced data processing capabilities through the HANA database, centralized business partner management, and modern user experiences enabled by the SAP Fiori Launchpad.

Within the organization, the project is regarded as a benchmark for successful project management, as it achieved nearly all planned standards while simultaneously setting new impulses and best practices for future initiatives.

In addition, the project already enabled the implementation of initial data and process optimizations. These improvements now serve as the foundation for a subsequent continuous improvement phase focused on unlocking further efficiency potential and expanding the system landscape even further.
