Objective
As part of the remunicipalization of Hamburg’s energy supply infrastructure, the City of Hamburg acquired Vattenfall’s district heating business. The objective of the project was to separate the existing systems and data structures in a way that would allow both organizations to operate independently in the future.
The project required ensuring that Vattenfall retained only its relevant business data, while the newly established Wärme Hamburg GmbH received a fully operational SAP system including all historical district heating data. At the same time, uninterrupted business continuity and a seamless transition of operational processes had to be guaranteed.
To manage this highly complex transformation, Vattenfall relied on Natuvion’s expertise in SAP-based data and system transformation.

Detailed project overview
Precise data separation in complex SAP landscapes
The core challenge of the project was the precise separation of data within a shared SAP system landscape. While Vattenfall was only permitted to retain its own business-relevant information, Wärme Hamburg required a complete and consistent SAP environment containing all relevant district heating data.
The project was particularly demanding because it did not represent a standard migration scenario, but rather a highly customized carve-out with unique business and technical requirements. Additional complexities emerged during the course of the project, including the need to transfer data from a legacy shared company code structure. As a result, only selected datasets — such as logistics-related information — could be migrated, while other data categories, including financial information, had to remain excluded.
At the same time, the overall timeline of nine months was extremely ambitious, leaving very limited tolerance for delays or operational disruption.
Structured carve-out with DCS Migrate and iterative test cycles
To execute the carve-out successfully, Natuvion and Vattenfall jointly developed a comprehensive transformation framework based on multiple validation and testing phases. The project included three large-scale test cycles, a full dress rehearsal, and the final production go-live. This structured methodology ensured that every migration step could be thoroughly validated in advance.
From a technical perspective, the project leveraged both the SAP Landscape Transformation tool and DCS Migrate. During the transformation process, the productive SAP environment was first replicated, then systematically cleansed and validated. The cleansed datasets were subsequently exported and imported into the new SAP system landscape of Wärme Hamburg, where additional end-to-end testing was conducted.
The project team also demonstrated a high degree of flexibility in responding to changing requirements throughout the implementation phase. Through close collaboration between all stakeholders and an iterative execution model, consistently high data quality was maintained across all stages of the transformation.
Successful carve-out and seamless system transition
The project was successfully completed within the defined timeline. All relevant data was accurately selected, transferred, and cleansed within the source environment. At the same time, Wärme Hamburg received a fully operational SAP ECC system containing all required historical and operational data.
The result: both organizations are now able to operate their business processes independently and without mutual system dependencies. Particularly noteworthy were the high level of data quality achieved and the near-seamless go-live execution, which was completed without major operational disruptions.
The project not only established the foundation for the independent operation of Wärme Hamburg, but also created a scalable basis for future transformations.
We were concerned that this surprise would derail our project completely. But fortunately, with the solution-oriented collaboration with Natuvion, it was smooth sailing through a rough weather forecast.
